AI Agents vs Traditional Automation: Which Does Your Process Need?

Rules, RPA or AI agents? A practical framework for choosing the right kind of automation for each business process — and combining them.

AI Agents vs Traditional Automation: Which Does Your Process Need?

Automation is not one thing. A scheduled script, a robotic process automation (RPA) bot and an AI agent solve different problems. Choosing the wrong one wastes money; choosing the right one can free entire teams.

Three levels of automation

ApproachBest forWeak at
Rules and scriptsPredictable, structured dataAnything unexpected
RPARepetitive work on stable screensMessy inputs, changing UIs
AI agentsMulti-step work needing judgementTasks requiring perfect accuracy without review

A simple decision test

Ask four questions about the process:

  1. Are the inputs structured? Clean database rows favour rules; emails, PDFs and free text favour AI.
  2. Is the path always the same? Fixed paths suit RPA; branching paths with judgement suit agents.
  3. What does a mistake cost? High-cost errors need human approval regardless of approach.
  4. How often does it change? Frequently changing processes are expensive to maintain as scripts.

The hybrid sweet spot

The most effective systems we build combine all three. Rules handle validation. RPA handles legacy screens that have no API. An AI agent handles understanding — reading an email, deciding what kind of request it is, extracting the details — and orchestrates the rest. A person approves the exceptions.

Example: insurance claims intake

  • AI reads the claim email and attachments, extracts policy number, incident and amounts
  • Rules validate the policy is active and the amount is within limits
  • RPA enters the claim into a legacy core system with no API
  • The agent drafts an acknowledgement and routes complex claims to an adjuster

Measuring success

Track hours saved, error rates, cycle time and customer satisfaction before and after. If the numbers do not move, simplify — not every process needs AI.
